Challenge

Home Depot’s engineering organization was navigating a large-scale cloud infrastructure migration while maintaining uptime for systems serving millions of daily customers. Legacy deployment processes created bottlenecks — teams waited days for releases, incident response was slow, and the monolithic architecture made it difficult to scale individual services independently.

The challenge wasn’t just technical. With hundreds of engineers across distributed teams, the migration required coordinated change management without disrupting the velocity of feature delivery.

Approach

Working directly with engineering leadership, I assessed the current state of infrastructure, deployment pipelines, and team topology. The approach focused on three parallel tracks:

Infrastructure modernization: Migrated critical workloads to cloud-native services, establishing patterns for containerization, service mesh, and observability that teams could adopt incrementally rather than through a risky big-bang cutover.

CI/CD pipeline overhaul: Redesigned the build and deployment pipeline to support independent team releases. Introduced automated testing gates, canary deployments, and rollback automation that gave teams confidence to ship faster.

Engineering process optimization: Assessed team structures against the architecture, identifying misalignments between team boundaries and service ownership. Recommended and implemented changes to on-call practices, incident response, and cross-team coordination.

Outcomes

  • Deployment cycle times dropped significantly, moving from multi-day release trains to on-demand deployments
  • System reliability improved materially as measured by reduction in P1/P2 incidents
  • Engineering teams gained the ability to ship independently, reducing cross-team dependencies
  • Established cloud-native patterns that became the template for subsequent migration phases
