Two people on a client’s marketing team were using Claude to write customer emails. One was getting polished, on-brand responses in seconds. The other was getting generic, robotic output that required complete rewrites. Same tool, same subscription, same use case. The difference was entirely in how they were prompting.
This is the most common AI productivity problem I see in business teams: the tool works, but the results are wildly inconsistent because everyone is prompting differently. The fix isn’t AI training in the traditional sense — it’s teaching your team the three principles that turn AI from a coin flip into a reliable tool.
Principle 1: Be Specific About What You Want
Vague prompts get vague results. “Write a follow-up email to a client” gives you a generic email. “Write a 3-paragraph follow-up email to a client who attended our product demo yesterday, mentioning the custom reporting feature they asked about, and suggesting a 30-minute call next Tuesday to discuss implementation” gives you something you can actually send.
The specificity checklist for business prompts:
- Format: How long should the output be? What structure? Bullet points or paragraphs? Formal or casual?
- Audience: Who is this for? What do they already know? What’s their role?
- Goal: What should this output accomplish? Inform? Persuade? Summarize?
- Constraints: What should it NOT include? What tone should it avoid? What company policies apply?
Every piece of specificity you add reduces the randomness in the output. It’s the difference between asking a new employee “handle this” versus giving them clear instructions.
Principle 2: Provide Context the AI Doesn’t Have
LLMs don’t know your company, your customers, your products, or your policies. They generate plausible text based on patterns from their training data. If you don’t provide context, they’ll fill in the gaps with generic assumptions.
For a customer support response, include: what the customer’s issue is, what your policy says about it, what tone your brand uses, and what the desired outcome is. For a sales email, include: what the prospect’s company does, what product they’re interested in, what their likely objections are, and what your differentiator is.
The most effective pattern I’ve seen: create a context block that sits at the top of every prompt for a given use case. For a client’s support team, it looked like this:
“You are a customer support agent for [Company]. Our tone is professional but warm — never corporate or stiff. Our refund policy is [X]. Our escalation process is [Y]. The customer’s account status is [Z]. Respond in 2-3 short paragraphs.”
That context block turned inconsistent AI output into consistently usable drafts across a team of 12 support agents.
Principle 3: Show, Don’t Just Tell
Examples are more powerful than instructions. Instead of telling the AI “write in a conversational tone,” show it a paragraph written in the tone you want and say “match this style.” Instead of describing the format you want, paste an example of a good output and say “follow this structure.”
This works because LLMs are pattern-matching systems. Giving them a pattern to match is more reliable than giving them abstract instructions to interpret. One good example is worth five paragraphs of description.
For recurring business tasks, build a prompt that includes 2-3 examples of ideal output. Your email template prompt should include 2-3 emails that represent the quality and tone you want. Your report summary prompt should include an example summary. Your customer response prompt should include a model response.
Turning Prompts into Team Assets
The single most impactful thing you can do: create a shared prompt library for your team’s recurring AI tasks. Not a theoretical guide — actual prompt templates that people copy, fill in the variables, and use.
A client’s sales team has templates for: prospecting emails (by industry), follow-up emails (by stage), proposal summaries, competitive comparison briefs, and meeting prep documents. Each template includes the context block, the specific instructions, and 1-2 examples of good output.
The result: every salesperson gets consistent, high-quality output regardless of their personal prompt-writing skill. The team lead updates the templates when the messaging changes, and everyone benefits immediately.
Store these templates wherever your team already works — a shared doc, a Notion page, a Slack channel pin, a repo. The format matters less than accessibility. If people have to hunt for the template, they’ll write ad-hoc prompts and you’re back to inconsistency.
The Testing Habit
When you create a new prompt template, test it five times with different inputs before sharing it with the team. Look for: Does it consistently produce the right format? Does it stay on-brand? Does it handle edge cases (angry customer, unusual request, missing information) gracefully? If it fails on any of these, refine the template until it’s reliable.
Prompt engineering isn’t a one-time activity. As your products change, your policies update, and your messaging evolves, your prompt templates need to evolve too. Assign ownership — someone should review and update shared prompts quarterly, just like any other business document.
