"Annoying isn't a business expense." I say this to engineering teams regularly, and it's the single most important reframing for getting technology risk taken seriously at the executive level.
Engineers experience technology problems as annoyance — slow builds, flaky tests, manual deployments, fragile code. They bring these frustrations to the executive team expecting action. The executive team hears "our engineers are annoyed" and weighs that against every other business priority. Annoyance loses.
The moment you translate those same problems into financial impact — lost revenue, regulatory fines, labor waste, opportunity cost — the conversation changes entirely.
The Insurance Framing
This is the most powerful framing I've found for technology risk conversations with CFOs and boards.
"Our current system has a single point of failure in the payment processing pipeline. A failure would take down all transactions for 4-8 hours. Based on our transaction volume, that's $4M in at-risk revenue. The cost to implement redundancy is $1M. Would you pay $1M to ensure that $4M doesn't happen?"
This is insurance math, and every executive understands it instinctively. They evaluate insurance decisions every day. You're not asking them to understand the technology. You're asking them to evaluate a risk-reduction investment — which is exactly what they do.
Compare that to: "We need to implement high availability for the payment service because it's a single point of failure." Same technical problem. Completely different conversation.
Measure What Could Happen, Not Just What Did Happen
After a production incident, the natural analysis is: what happened, what did it cost, and how do we prevent it. But this analysis almost always undervalues the risk, because incidents are randomly timed.
The downtime happened to land on a quiet Tuesday afternoon. Twelve users were affected. The business impact was minimal. The engineering team fixes the root cause and moves on.
But what if it had been payroll Friday? Or Black Friday? Or during the board meeting demo? The probability of the incident was the same. The cost of the incident is wildly different depending on timing.
Don't just measure based off what did happen. Measure what could happen. The risk assessment includes probability multiplied by the worst-case impact, not just the actual impact of the one occurrence you observed.
This isn't hypothetical fearmongering. It's how every other form of risk is assessed. Your company has fire insurance not because the building caught fire last year, but because it could catch fire. Technology risk deserves the same analysis.
The Annoyance-to-Dollar Translation
Here's the exercise I run with engineering teams before they present risk to executives.
For every technology risk on the list, answer three questions:
Did it cost money? Not "is it annoying?" — did it actually cost the company money? If an engineer spent 4 hours debugging a deployment issue, that's 4 hours at their fully-loaded cost. If a customer churned because of reliability issues, that's the customer's LTV. If a sales deal stalled because the prospect's security team flagged your compliance gaps, that's the deal value multiplied by the probability you would have closed it.
Could it cost money? What's the worst realistic scenario if this risk materializes at the worst possible time? Not the absolute worst case (asteroid hits the data center) but the realistic worst case (the payment system goes down during peak traffic).
Is it getting worse? Technology risk compounds. A security vulnerability that's low-risk today becomes high-risk when you add enterprise customers with security requirements. A performance bottleneck that's manageable at current traffic becomes critical at 3x growth. Frame the risk trajectory, not just the current state.
Then present the risk to executives in this format: "Here's the problem. Here's what it cost us last quarter. Here's what it could cost us if it hits at the wrong time. Here's the cost to fix it. Here's the ROI of fixing it."
Cloud Billing as Risk
A quick note on a specific risk category most teams ignore: track AI API costs separately from infrastructure costs. AI usage can spike unexpectedly — a feature that uses an LLM for each user request might cost $0.02 per call during development and $2,000/day when it hits production traffic. Geocoding, AI inference, and cloud compute should each have their own cost monitoring and alerting.
I've seen companies get surprised by five-figure cloud bills because nobody was monitoring a newly deployed AI feature's API costs. That's a risk — and it's one that's easy to quantify and easy to prevent with basic monitoring.
